What Technical Recruiting Is

The three activities

Sourcing. Finding people who could plausibly do the job. This gets most of the attention and most of the tooling, because it is the visible, countable part. It is also the part where volume is easiest to mistake for progress.

Assessment. Deciding whether a person can actually do this specific job. This is what makes the work technical, and it is the step most often skipped by passing everyone to an engineer and calling the engineer's time free. It is not free, and a process that sends five unsuitable people for every suitable one is spending the most expensive resource in the company on triage.

Persuasion. Convincing someone with options to take this role rather than another. Most engineers worth hiring are not looking, so the conversation starts from indifference rather than from interest. This is closer to sales than to screening, and it is why recruiters who are good at the first two and poor at the third still miss.

The work is distinctive because these three demand different aptitudes and one person is usually asked to do all three. Someone excellent at outreach may be poor at judging a code sample, and someone who reads engineers well may be uncomfortable selling.

What separates good from adequate

Calibration with the hiring manager. The single largest determinant of whether a search works. A recruiter who has genuinely understood what the role needs, as opposed to the job description that was written for it, can recognise a fit that looks wrong on paper. One who has not will filter on keywords and reject the right person for lacking a phrase.

The practical version is a conversation before sourcing begins: what does this person do in week one, what would make this hire a mistake, which requirements are real and which were copied from the last posting. Skipping it is why searches restart after a month.

Reading evidence rather than credentials. A named employer, a title and a technology list are proxies, and weak ones. Work someone can inspect, specific descriptions of what a person owned and decided, and references who will speak concretely are stronger and slower.

Why verification matters more than it used to

Nearly everything on a resume is an unverified claim, and processes compensate with extra interview rounds that mostly re-establish basic facts. A record of work that can be checked independently moves that time from confirming what someone did to evaluating whether they can do what you need, which is the only part that required a human in the first place.

Where it sits alongside the alternatives

Technical recruiting can be done in-house, by an agency, through referrals, or through job boards and communities, and most companies use several at once.

What differs is who holds the calibration. An in-house recruiter accumulates context over many searches and becomes better at each one. An agency starts each search with less context and compensates with reach. Referrals carry calibration implicitly, because the referrer knows both sides, which is why they convert well and why they narrow the pool to people already adjacent to your team.

None of those choices removes the assessment problem. It moves.

The useful framing for anyone deciding: the scarce input is not candidates, it is the judgement that separates the few worth interviewing from the many who are not. Every sourcing channel produces more names. The question is who is applying judgement to them, how well calibrated that judgement is, and how much verifiable evidence they have to work with rather than claims.

That last point is where a verifiable record of work changes the economics, because it makes the cheap part of assessment cheap and leaves the expensive part to a person.
